Means You Pedal and Steer“Pedal and steer, just pedal and steer.” On a recent Saturday afternoon, I probably said that to my five year old 90 times. We had just taken the training wheels off, and she did not trust herself when she started, so she started to pedal with one foot but then put the other one down on the ground. No forward movement. 109 degree heat index that day, and we were going around the block in eight foot chunks. When she did get started, she got so focused on pedaling that she forgot to steer. She ran her Disney Princess bike into curbs like a bumper car, and twice she smoked a neighbor’s mailbox. Still hot. “Pedal and steer,” I kept telling her, in what I hoped was an encouraging tone. “You need to do both if you want to get moving.” Thankfully, she gets her coordination from her mother, so she eventually got the hang of it. The next week, I found myself repeating the mantra in my head at work and checking myself—am I doing work that just needs to get cranked out (pedaling), or something to make future work better (steering)? This is a constant battle when starting up or taking over a talent acquisition function. You can plan, steer and direct all you want, but you have to get the pedals moving and execute. Ram Charan and Charles Burck built their whole book, Execution: The Discipline of Getting Things Done , on this idea and noted: Most often today the difference between a company and its competitor is the ability to execute. If your competitors are executing better than you are, they’re beating you in the here and now, and the financial markets won’t wait to see if your elaborate strategy plays out….Execution’s absence is the single biggest obstacle to success. But FOT readers want to hear about strategy and execution right? Real pros show balance between being in the weeds and being in the clouds. So, what’s pedaling and what’s steering in recruiting leadership? I took a shot at two short lists and hope you can hit me in the comments with more examples. I think pedaling is: Filling open positions Serving managers Treating candidates well one on one Networking with talent Reporting data All are important, and none can ever drop off, but if that is all your talent acquisition team does, you can be really busy and get nowhere. Steering, however, involves deciding where to go, as opposed to letting the motion of your pedaling take you there: Design a team structure that serves clients and can flex when needed Build systems and training that ensures consistent, positive candidate experiences Create structure to facilitate and track industry talent research Identify and track actionable data; then make good business decisions Participate in succession planning and workforce planning How many talent acquisition leaders do you know who spend 99% of their time just worried about the open job list? It’s equivalent to being on a stationary bike. It’s important, and it has to get done, but balance is the key. Get the pedals moving and steer, or you’ll end up with the corporate version of a skinned knee and a fat lip. Editor's Note – R.J. Businesses are being yanked in every direction by the forces of recession, emerging markets and new technology. Psychologists and economists are collaborating as never before to expand the field of behavioural economics, to tell us why we behave the way we do when it comes to work and money.So why are more companies not using the crisis to rethink how they manage their people? Why are they so much more innovative when it comes to jiggering with their balance sheet or product line than human resources?” So begins the article “Break the model on employee behavior” on The Financial Times website (free registration required.) The article is a discussion with Dan Ariely, professor of behavioral economics at Duke University and author of Predictably Irrational and The Upside of Irrationality (two must reads, btw.) The article quotes Dr. Ariely… “There is no worse place to try to do experiments than human resources,” he said. “The first thing on their mind when they hear the word ‘experiment’ is lawsuits.” But consider this… HG Wells Had It Right In a short story called “The Country of the Blind” (download pdf here ) HG Wells writes about the experiences of a sighted man who stumbles into a town hidden in the mountains of Ecuador where all inhabitants are blind. The townspeople have been blind for generations and have adapted to their “disability.” They work at night when it’s cool and sleep during the day when it’s warm. Their houses have no windows. The visitor believes the adage that “in the land of the blind a one-eyed man is king” and sets out to rule the town. Unfortunately, the people in the village cannot understand his “sight” and see him as having the problem. Their solution? Blind him to make him fit in. Ultimately, he leaves the town rather than be blinded and dies trying to return to the real world. Making Changes That Seem Obvious To One In the FT article Dr. Ariely states that banks (and, in my opinion he believes, by extension, all businesses) would be better off if they fire all but their most talented employees and hire thousands of new workers without the history and expectations of big bonuses. That, my friends, is truly one-eyed man behavior. Working within the System – Find Nearsighted and Farsighted Department Heads Unfortunately, if you are one of the HR pros who have done some research and have explored possible solutions outside the “norm” you are truly a one-eyed HR pro in the land of the blind. And that is a problem. As the visitor found out quickly in the story – imposing your “opinion” on a group isn’t a great way to succeed. And gutting an entire organization, as Dr. Ariely suggests – won’t fly – you just don’t have that kind of juice. Any HR manager following Dr. Ariely’s advice will find themselves either A.) Doomed like Sisyphus to continue to push their HR agenda up a hill or B.) Ostracized and pushed out to die a slow an ignominious death in some small divisional HR job. Neither are quality outcomes IMHO. The real lesson here is that HR must do exactly what Dr. Ariely suggests HR cannot do – run experiments. HR needs to find those managers and groups with some sight – find the nearsighted and farsighted who have a general idea of what you’re looking to accomplish. Work with those various groups to test and manage better ways to reward, compensate and influence behavior. You cannot explain sight to the blind but you can help those that have some sight, see better. The post was looking at the flow of employees between five major financial services companies: Barclays Credit Suisse Citigroup Bank Of America JP Morgan Chase This image shows the amazing amount of data that is available from LinkedIn both via public searches and as a premium paying member, to quote the post: To be specific, other than two acquiring companies (Bank of America acquired Merrill Lynch and Nomura acquired Lehman Brothers’ franchise in the Asia Pacific region), Barclays was by far the biggest beneficiary, scooping up 10% of the laid off talent, followed by Credit Suisse at 1.5% and Citigroup at 1.1 %. While an interesting look at talent movement it got me thinking. A couple of questions came to mind: Do you use external talent movement data in your workforce planning/sourcing strategy planning? Does your workforce analytics program allow you the same sort of analysis? I would suspect most companies would answer No to both questions. The cynical might also ask why would you want this information. So let’s look at a couple of examples: Example 1: Your organisation is experiencing rapid growth in one particular area of the business, so you need to recruit more employees. Access this information would allow you to target the “usual suspects” for new talent but you could also look to see if there had been a major exodus to other organisations that may not be on your “usual suspects” list. These organisations may not be prepared for an all out assault on their talent. Example 2: Can you produce graphs that show where each division of your organisation is getting is best performing employees, covering both internal and external movements? Not a purely LinkedIn example but highlighting similar talent flows. A final note there is no reason why your HR/Payroll/ERP/People Management/Whatever System should not be launching these sorts of features. For example LinkedIn opened its API up to developers almost 6 months ago.
